Artificial intelligence is accelerating at a pace that is outstripping most organisations’ ability to govern, secure and monitor it. In recent months, discussion around AI has rightly focused on attackers who are using automated tools to find vulnerabilities at scale and with unprecedented speed. But there is another dimension that poses just as significant a threat. AI used inside the business is now creating an entirely new category of insider risk that leaders can no longer afford to overlook.
As organisations adopt AI to improve productivity and decision making, they are unintentionally expanding the attack surface. Data is being shared, processed and transformed in ways that were not possible before, often without the knowledge or oversight of security teams. What was once a manageable insider threat landscape is now being reshaped by autonomous agents, integrated AI helpers and the rapid normalisation of AI powered workflows.
Ignoring this shift is not an option. It requires immediate attention and a step change in how organisations monitor, govern and secure their environments.
AI has quietly embedded itself into daily work. Employees rely on tools like Copilot, ChatGPT, automated meeting transcription features, translation engines and search summaries to speed up tasks or overcome barriers. In many cases this is happening informally maybe even beyond the purview of the latest policies and procedures. Staff enter material into public AI systems with little consideration of where the data goes or how it may be absorbed into external training sets.
These habits introduce real risks. Examples are easy to imagine, and many are already occurring.
Individually, these actions may feel harmless. Collectively, they expose sensitive information to external systems that could store, replicate or train on that data. Even in organisations that deploy private AI sandboxes, risk remains. Privacy regulations, corporate governance requirements and compliance obligations do not disappear simply because the platform is internally hosted.
If businesses cannot see how, where and why data is being provided to an AI system, they cannot meaningfully manage the insider risk that emerges.

Traditional insider threat programs were designed around human behaviour. They focused on awareness training, psychological triggers, behavioural indicators and endpoint controls. AI breaks this model in two ways.
First, many AI driven incidents will not be malicious. They will be accidental and performed under the assumption that an AI tool is simply another productivity aid. Because of that, there will be little attempt to hide the activity.
Second, AI driven processes run in the background without a human operator. They generate their own requests, move data between systems and perform legitimate tasks. Distinguishing a harmful or high risk AI operation from a routine one requires advanced visibility, rapid analytics and continuous monitoring.
Businesses need a level of analysis, cadence and intelligence that matches the speed of AI itself. Manual processes are not yet capable of identifying, interpreting or responding to these new threats in time.

Good governance demands data-driven oversight. It requires visibility of AI interactions, understanding of data flows and the capacity to detect threats before they have impact. AI has created a new form of insider risk, one that requires updated approaches, modern tooling and more sophisticated defence strategies.
The organisations that thrive in this new environment will be those that embrace continuous monitoring, intelligence driven alerting and proactive governance. Those that do not risk exposing their most valuable information simply through the unchecked use of AI.
